Pour some prepping agent into small container. Using 400 grit, lightly wet sand the leather (with Prepping Agent) to smooth out any cracks and hang nails in the surface Remove as much of the old leather dye as you can without creating suede.

Using 300 grit, lightly wet sand the leather to smooth out any cracks and hangnails in the surface, and to remove the surface of the old dye and as much of the old dye that is loose and worn from age. Do not attempt to cover over damaged dye.

If they are black, a cobble should be able to dye it and sand the leather down down a little, then dye it again, etc. I had someone fix up a boot gouge that way.
