Es un hecho que el modelo de manufactura delgada, en general, tiende a simplificar las operaciones, a racionalizar el uso de la tecnología y a mantener bajo control los inventarios, las inversiones y los costos financieros. Quizá por eso algunas plantas no suelen ser muy espectaculares o glamorosas en términos de grandes espacios y costosos equipos.
En ocasiones, sobre todo en las unidades de ensamble o montaje, las celdas o células de manufactura son unidades pequeñas, con una estructura flexible que puede quitarse y reubicarse cuando así lo pide el layout de la planta. Están prontas a cambiar de forma, producto y herramental.
Al mismo tiempo, un observador atento verá con más frecuencia y en lugares destacados las señales, indicadores, pizarras y páneles de información donde se adhieren formatos, reportes, documentos y procedimientos. Es el mundo de las métricas, las normas, las mejores prácticas y la información, a través de las cuales se comparten avances, se anticipan eventos y se asegura la satisfacción del cliente. A veces puede haber, incluso, un uso excesivo de las herramientas de información y seguimiento y el riesgo de confundir al personal en la marea de siglas: TQM (Administración de la Calidad Total), JIT, six sigma, 5 S’s e ISO, entre otras.
Pero esto no ocurre en D— de Q— donde, asegura M—C—, se ha construido una buena combinación entre tecnología y gestión con las herramientas más modernas, mismas que se utilizan con inteligencia y un calculado costo-beneficio. De esta manera, los operadores pueden aprender y practicar temas como fábrica visual 5S’s, change over (CO), a prueba de error (con pokayokes y kanban), así como mantenimiento productivo, trabajo estándar y mapeo de la cadena de valor (TPM, SW y VSM, por sus siglas en inglés, respectivamente).
“Sabemos que, con ligeras diferencias, todas las plantas de la corporación tienen la misma tecnología, los mismos fierros —dice el Manufacturero del Año—, porque todas deben producir una misma calidad de producto. Por eso, la mejor manera de hacer una diferencia reside en la gente y la forma de utilizar esas herramientas para hacer más y mejores negocios con nuestros clientes.”
La corporación D— estableció un paquete de métricas, modelos de operación y estándares, a través de los cuales se mide y compara el comportamiento en todo el mundo, pero cada planta puede desarrollar otros a la medida de sus necesidades. En México se han ido incorporando y adaptando sistemas como kanban, kaizen, pokayokes, six sigma, etcétera. En la mayoría de los casos, los champions e instructores educan a los líderes locales y, a partir de ellos, se va desgranando el conocimiento en toda la organización. “En muchos casos hacemos innovaciones sobre los lineamientos corporativos y compartimos las mejoras. Nuestra planta de Q— es el benchmarking para sistemas a pruebas de error o pokayokes que colocamos en una página web para que puedan ser utilizados por los demás. El programa de sugerencias también es un benchmarking, al igual que nuestro volumen de scrap (desperdicio), que es de 0.18% anual contra costo de ventas. Por eso nuestra planta está rankeada entre las mejores de la compañía.”
Con todo y sus buenos resultados, M— C— reconoce que es necesario encontrar un equilibrio para que el cúmulo de herramientas y métricas no ocasionen confusión, o que los conceptos de calidad, seguridad, impacto ambiental y mejora continua no se conviertan en un elemento burocrático sin valor. Hay que evitar el exceso de papel o que firmar o palomear reportes se transforme en una actividad rutinaria que carezca de sentido. “Definitivamente, hay que estar muy al pendiente para que no se pierda el enfoque y la utilidad de estas herramientas.”
Como parte de este proceso continuo, D— organiza varios tipos de reuniones de planeación estratégica cada trimestre y, al cabo del año, participan de manera regular trabajadores de todos los niveles.
En esta etapa se hacen ajustes a los objetivos, se corrigen las desviaciones, se atribuyen responsabilidades y se asumen compromisos, además de que se define la contribución que cada quien tendrá a título personal y en los diferentes grupos o equipos en los que está involucrado.

It is a fact that the lean manufacturing model, in general, tends to simplify operations, to rationalize the use of technology, keeping stock levels, investments and financial costs under control. Because of this, perhaps, the plants are not usually very spectacular or glamorous in terms of large spaces and costly equipment.
Sometimes, especially in the fabrication or assembly units, the manufacturing cells are small units with a flexible structure that can be taken down and re-sited when the plant layout requires it. They are quick to change form, product and tooling.
At the same time, an attentive observer will see with increasing frequency and in prominent positions, the signs, notices, chalkboards and information boards where forms, reports, documents and procedures are posted. It is a world of measurement, standards, best practice, and information, through which progress is shared, forward planning undertaken, and customer satisfaction assured. Sometimes, even, there could be an excessive use of information and monitoring tools and the risk of confusing people in the sea of acronyms: TQM (Total Quality Management), JIT, Six Sigma, 5S's and ISO among others.
But this does not happen in D— of Q— where, M— C— assures us, they have achieved a good combination of technology and management with the most modern tools, which are used with intelligence and a calculated cost benefit. In this way, the operators can learn and practice visual workplace, 5S’s, quick change over, error proofing, (with poka-yoke and kanban), as well as Total Productive Maintenance (TPM), Standard Working (SW) and Value Stream Mapping (VPS).
“We know that, with minor differences, all the corporation plants will have the same technology, the same tools” said the manufacturer of the year, because they all must produce the same quality of product. Therefore, the best way to make a difference rests with the people, in the way the tools are used to do more and better business with our customers.”
The D— Corporation established a package of measurements methods, operational models and standards, through which everybody’s performance can be measured and compared, but each plant can develop others depending on its requirements. In Mexico, systems like kanban, kaizen, poka-yoke, six sigma etc., have been adapted and incorporated. In the majority of cases, the champions and instructors educate the local leaders and, from them, the knowledge is dispersed throughout the organisation. “In many cases we have made innovations on the corporate guidelines and we share the best. Our plant in Q— is the benchmark for systems of error proofing or poka-yoke, which we post on a web page in order that they can be used by the rest. The suggestion program is also used as a benchmark, as are our scrap levels, which are 0.18% annually against the cost of sales. That is why our plant is ranked among the best in the company.”
All in all and with his good results, M— C— recognises that it is necessary to find a balance so that the series of tools and measurements does not lead to confusion, or that concepts of quality, safety, environmental impact and continuous improvement do not become a worthless bureaucratic exercise. It is important to avoid excess paper or that signing or completing reports becomes a senseless routine activity. “Without doubt, it is vital to be constantly vigilant so that focus and the usefulness of these tools are not lost.”
As part of this continuous process D— organizes various types of strategic planning meetings each quarter, and at the end of the year; workers on all levels participate on a regular basis.
At this stage adjustments are made to objectives, deviations are corrected, responsibilities are assigned and commitments taken on, as well as taking into account the contribution that each will have from a personal point of view, and in the different groups or teams in which he or she has been involved.
Spanish to English: Concrete Floors
Source text - Spanish Pisos en Concreto: Sobre el entresuelo se construirán pisos de concreto simple de la resistencia y espesor indicado en los planos, los cuales serán ejecutados observando las normas establecidas en estas especificaciones en el capítulo 5, para los materiales de agregado, diseño, mezcla, ensayos de resistencia, transporte, colocación y curados del concreto.
Con anterioridad a su vaciado se fijarán las bases y se determinarán las juntas de construcción y dilatación en paneles cada 2.50 m y posteriormente se vaciarán alternadamente los recuadros, por el sistema de "tablero de ajedrez", teniendo presente que el acabado se ejecutará el mismo día, cuando se haya iniciado el fraguado, puliéndolo con llana o paleta hasta que presente una superficie uniforme y cuidándose de orientar las pendientes hacia los desagües o cunetas para evitar encharcamientos o humedades. Cuando así lo indiquen los planos, se construirán los pisos en concreto reforzado de conformidad con los diseños, siguiendo las mismas normas indicadas anteriormente y el capítulo 6 de estas especificaciones, para el suministro, doblaje y colocación del acero.
Pisos en Baldosa de Cemento: Las baldosas de cemento cumplirán la norma ICONTEC No. 1085. Se ejecutarán con baldosas de la dimensión mostrada en los planos y en los lugares indicados en los mismos, cuyas muestras con sus espesores, tamaños y colores serán previamente aprobados por la Interventoría y tendrán, en el momento de su colocación, sesenta (60) días de fraguado como mínimo. Antes de colocarlas, se rectificarán los niveles y pendientes colocando bases a distancias prudenciales y teniendo en cuenta que si existen desagües, se orientarán hacia éstos las pendientes para que el agua corra libremente hacia los sifones o cunetas sin dejar encharcamientos o humedades. Se regará el mortero de pega en proporción 1:4 de consistencia seca con un espesor mínimo de tres (3) centímetros y se colocarán las baldosas bien asentadas. Antes del fraguado del mortero, se sellarán las juntas con lechada de cemento utilizando colorante mineral del mismo color de la baldosa o del borde de la misma. Se limpiará la superficie con trapo limpio, antes de que la lechada endurezca y se protegerá en forma adecuada con carnaza de cuero o aserrín de madera, durante el tiempo de la construcción.
Las superficies quedarán niveladas, libres de resaltos y salientes en las uniones, quedando éstas paralelas a los muros que limitan las dependencias. No se aceptarán baldosas irregulares o con deformaciones o que sus aristas se encuentren en mal estado. Los remates o piezas de baldosa que resulten en cada ambiente deben quedar contra los rincones o sectores menos visibles. Se tendrán en cuenta las especificaciones de impermeabilización para áreas de entrepisos a la intemperie, o en áreas húmedas.
Pisos en Baldosas de Granito Esmerilado y Retal de Mármol: Se ejecutarán con baldosas generalmente prepulidas en la fábrica, según las dimensiones y especificaciones, en los lugares y colores indicados en los planos, cuyas muestras y fabricante serán aprobados por el Interventor. Las baldosas se colocarán sobre el entresuelo ejecutado como se indicó en el ordinal No. 1 o sobre la base de concreto según el ordinal No. 2 de este numeral. Para su colocación se observarán las normas establecidas para baldosa de cemento del ordinal 3, además de las siguientes: la pulida final sólo se ejecutará cuando se considere oportuno, de acuerdo con los diferentes trabajos de acabado y con las instrucciones del Interventor, protegiendo adecuadamente las paredes, guardaescobas, puertas, marcos y tragantes para evitar deterioros y obstrucciones con la cachaza.
Translation - English Concrete Floors: Over the mezzanine simple concrete floors shall be constructed of the strength and thickness indicated in the plans, and will be carried out observing the standards laid down in these specifications in chapter 5, for the aggregate materials, design, mixing, strength testing, transport, laying and setting of the concrete.
Before pouring, the bases shall be fixed and the construction and expansion joints shall be positioned in panels every 2.5m, and subsequently the boxes shall be filled by the “chess board” method, bearing in mind that the finishing shall be completed the same day after setting has started, tamping the concrete with wood or a trowel until the surface is uniform and taking care to orientate the inclines towards the drains or gutters to avoid puddles or damp. Where it is indicated on the plans the concrete floors shall be built of reinforced concrete to conform with the designs, following the same standards as previously indicated and in chapter 6 of these specifications for the supply, bending and positioning of the steel.
Cement Tiled Floors: The cement tiles shall conform to the ICONTEC No. 1085. They shall be laid with floor tiles of the dimensions shown on the plans and in the places indicated on the same, whose samples with their thicknesses, sizes and colours shall be previously approved by the works supervisor, and shall have sixty days of setting as a minimum from when they are laid. Before laying them, levels and inclines shall be made good by laying foundations at prudent distances and taking into account that, if there are drains, the inclines are orientated towards them so that the water flows freely towards the traps or gutters without leaving puddles or damp. The mortar shall be mixed with water in proportion 1:4 for a dry consistency, and shall be laid with a minimum thickness of three centimetres and with the tiles well seated. Before the mortar sets, the joints shall be sealed with a cement grout using mineral colourant of the same colour of the tile or the edge of the same. The surface shall be cleaned with a damp cloth, before the grout hardens and shall be adequately protected with a leather hide or wood sawdust during the period of construction.
The surface shall be level, free from proud and projecting edges at the joints, and these being parallel to the walls that enclose the spaces. Irregular or malformed tiles shall not be accepted, or that have edges in poor condition. The finishing or pieces of tile that are always necessary should be used in the corners or less visible areas. The waterproofing specifications shall be taken into account for between floor areas open to the elements or in damp areas.
Ground Granite or Composite Marble Tiled Floors: The work shall be carried out with tiles that are generally pre-polished in the factory, according to the dimensions and specifications, and in the places and colours indicated in the plans, whose samples and manufacture shall have been approved by the Works Supervisor. The tiles shall be laid over the mezzanine as was laid down in ordinal no 1 or over the concrete foundations according to ordinal No.2 of this clause. For laying the cement tiles the standards established of ordinal 3 shall be observed, and moreover, the following: the final polish shall only be carried out when it is considered opportune, in accordance with the different finishing work, and with the instructions of the works supervisor, adequately protecting the walls, skirting, doors, frames and water outlets in a careful and deliberate way so as to avoid deterioration and obstruction.
